Rant: My client portal migration ate 11 weeks, not the 2 we planned

We switched our invoicing and file sharing to a new portal last March for a 40 person client in Denver, and I figured it would take a couple weekends of setup. Instead we hit custom permission rules that kept locking people out of their own folders, plus their IT guy added a third layer of approval that nobody told us about. Has anyone else had a software handoff balloon this bad, or did we just mess up our timeline math from day one?
