Question about using character interview prompts vs letting characters talk naturally in drafts

I used to write my characters answering those structured interview prompts, you know, what's your favorite color, biggest fear, that kinda thing. Did it for years, thought it helped me know them. Then last week I skipped the questionnaire and just dropped my main character into a scene and let him argue with his sister about their dad's will. Turns out he's way more of a jerk than I thought. All those interviews gave me the nice version of him, the one I wanted him to be, not the real one. Now I'm reworking the whole first 50 pages. Has anyone else dumped the formal prompt method and just gone with messy dialogue in a first draft? How do you separate what you learn about a character from what they do in a scene versus what they'd say on paper about themselves?
